How to Reduce Foodpanda Commission

RestroAI by Taiz · · 8 min read

Most restaurants cannot simply ask Foodpanda for a lower rate. What you can control is how many of your orders pay commission at all. The orders worth keeping on the aggregator are first-time customers who found you there. The orders worth moving are the repeat ones: people who already know your food and would order again straight from you if you made it easy. This post lists seven practical tactics, built around that idea. We are RestroAI by Taiz, so we sell the tools for your own channel, and we say plainly where the aggregator earns its fee.

Know what you are actually paying

ILLUSTRATIVE NUMBERS ONLY. We do not know your commission rate and do not publish Foodpanda's. The figures below are examples to show the method. Take your real rate from your own agreement.

Before you change anything, calculate your commission as a share of aggregator sales. The formula is: commission = aggregator sales x commission rate, plus any other charges in your agreement. As an illustration only, if a restaurant sold PKR 800,000 through an aggregator in a month at an assumed rate of 25%, commission would be PKR 200,000. Every order you move to your own channel stops contributing to that figure. We work through full tables in own ordering app vs Foodpanda commission.

Also check whether your orders include things you did not expect, such as promotions you co-fund. A cleaner picture of your real margin per aggregator order is the base for every decision below.

Be honest about what the aggregator gives you

Aggregators bring discovery. A hungry person opens the app, sees your restaurant, trusts the ratings, and orders without knowing you. A new restaurant with no website traffic can get its first orders there faster than anywhere else, and in some areas the platform also provides the delivery network. That is worth paying for.

So the goal is not to leave. It is to stop paying that fee on customers you already won. Keep the listing as your shop window. Treat each new aggregator customer as a lead, then give them reasons to come back direct.

Tactic 1: Give your own channel a real home

Direct ordering fails when the experience is worse than the app. You need somewhere customers can order in under a minute: a branded ordering website on your own domain, and a WhatsApp number that answers fast. With RestroAI, the storefront runs on a RestroAI subdomain or your verified domain, and the AI agent takes orders on WhatsApp and website chat and sends them straight to the POS, so the kitchen sees them in the same queue as everything else.

The Android customer app is included in the price. iOS is not available yet, so do not promise it to customers.

Tactic 2: Put a QR code in every bag

The cheapest moment to win a repeat customer is when the food is in their hands. Add a small insert or sticker to every aggregator order with a QR code that opens your storefront, a short line like "Order direct next time", and a reason, such as a first-order coupon. Receipts can carry a QR code too.

  • Print the QR on the packaging seal, the napkin band or a small card.
  • Make the offer specific: a coupon code for the first direct order.
  • Test the QR on a cheap phone before you print a thousand.
  • Track how many direct first orders come from the insert by using one coupon code just for it.

Check your aggregator agreement first. Some platforms have rules about promoting other channels inside their orders. If you are unsure, ask your account manager, and keep inserts about your own brand rather than about avoiding the platform.

Tactic 3: Offer deals that exist only on your own channel

People move when there is a visible reason. The usual reasons are price, a better deal, or something the app does not offer. Because direct orders carry no aggregator commission, you can afford a modest incentive and still earn more per order than on the platform. RestroAI has coupons and promo codes built in.

  • A free side or drink on orders above a set value, direct only.
  • A first-direct-order coupon, printed on the insert.
  • A small discount for reordering through WhatsApp.
  • Bundles that exist only on your website.

Work out the margin before you launch each deal. A discount smaller than the commission you save still leaves you ahead, but only if you have done the sums with your own rate. Card payments on your own channel go through Stripe and carry its processing fees, and cash on delivery does not, so include whichever applies.

Tactic 4: Price each channel on purpose

Many restaurants list the same prices everywhere and absorb commission out of margin. Others set aggregator menu prices slightly higher to cover it, and keep their own channel at the lower, regular price. That makes direct ordering look better to customers without any discount. Check your aggregator agreement for rules on price parity before you do this, because some contracts restrict it.

In RestroAI, menu, price and availability sync can be pushed to Foodpanda, so aggregator listings stay in line with what the kitchen can actually cook.

Tactic 5: Use one order list so direct orders are not a burden

Restaurants often resist direct ordering because it creates a second tablet and a second set of mistakes. The fix is a single queue. In RestroAI, Foodpanda orders arrive by webhook in the same order list as POS, website, WhatsApp and chat orders. Order status (accepted, preparing, ready) syncs back to Foodpanda, and cancellations on Foodpanda update the order in RestroAI. The kitchen display shows one queue, so a direct order is no harder to cook than an app order. See the Foodpanda integration page for details.

RestroAI does not reconcile Foodpanda payout statements. You still match payouts against your own sales records yourself. No other aggregator is integrated.

Tactic 6: Keep the relationship after the first order

A customer who ordered once direct is a customer you can reach again. Customer engagement journeys and the marketing tool in RestroAI help you follow up and post social content from templates. Keep it modest: a reminder after a quiet stretch, a notice of a new dish, a seasonal offer. Do not spam, and respect any opt-out. Treat customer contact details as sensitive and use them only in ways your customers expect.

Tactic 7: Measure the split every month

What you track improves. Each month write down aggregator sales, own-channel sales, number of repeat customers, and the coupon codes that were redeemed. Aim for steady movement rather than a dramatic switch. If direct orders grow while aggregator orders hold, you are adding customers. If aggregator orders fall at the same time, check that you have not cut your visibility there.

Cost matters on the platform side too. RestroAI is PKR 15,000 per branch per month with every feature included, no commission on orders and no setup fee, with hardware billed separately. Compare vendors on total cost using hidden costs in restaurant software.

Frequently asked questions

How can I reduce Foodpanda commission?

You usually cannot change the rate on demand, but you can reduce how many orders pay it. Keep Foodpanda for new customers, then move repeat customers to your own website and WhatsApp ordering using QR inserts in the bag, direct-only deals and sensible per-channel pricing.

Can I negotiate a lower Foodpanda commission?

It depends on your contract, volume and account manager, and we cannot promise a result. Know your real numbers, ask what is negotiable, and read the agreement for rules on pricing and promotions before you change anything.

Should I stop using Foodpanda?

Usually not. Foodpanda brings discovery, especially for newer restaurants. A better aim is to stop paying commission on customers you already won by encouraging repeat orders through your own website, app and WhatsApp channel.

How do I get Foodpanda customers to order directly?

Add a QR code and a clear offer to every bag, such as a first-direct-order coupon. Make direct ordering fast with a branded website and a WhatsApp number that replies quickly. Check your aggregator agreement for rules on promotion inside orders.

Does RestroAI charge commission on direct orders?

No. RestroAI by Taiz charges a flat PKR 15,000 per branch per month with no commission on orders. Card payments through Stripe carry Stripe processing fees, which are separate. Cash on delivery has no processing fee.

Can I manage Foodpanda and direct orders in one place?

Yes. RestroAI receives Foodpanda orders into the same order list as POS, website, WhatsApp and chat orders, with menu and order-status sync. It does not reconcile Foodpanda payout statements, and no other aggregators are integrated.
